Invoicing and credit control have started eating real time. Invoices need raising, payments need matching, reminders need sending, and somebody has to keep an eye on who is late. So you weigh two sensible options: hire someone to handle it or automate the routine work with AI accounting tools.

On paper, automation looks like the obvious winner. Much of the work is genuinely repetitive, and a system does repetitive work faster, cheaper and more consistently than a person. Both options are reasonable.

Say you go with automation, and it works exactly as designed.

## The system is working, but the cash isn't.

Invoices go out on time, reminders fire on schedule, payments are matched the day they arrive and the monthly report shows every invoice issued, every reminder sent, nothing missed.

And yet overdue balances keep climbing.

Look closer and you can see a pattern. The same handful of customers ignore every reminder, month after month, and each month the system politely sends another one. A disputed invoice has been sitting open for three months, because the reminder sequence doesn't know what a dispute is. The large client who used to get a phone call when they slipped now gets the same template as everyone else - and has worked out that nothing happens if they ignore it.

The report correctly measures what the system was built to do: send reminders. It was never built to tell you whether anybody is getting paid.

## What actually went missing

Before automation, the person doing invoicing was also doing something nobody had written down. They noticed when a usually reliable customer started paying late. They knew who to call, and when a firmer tone was needed. They could tell when a "dispute" was really a complaint about the work. None of that was in the job description - it came bundled with the tasks.

Automation took the tasks, which removed that ownership without anyone deciding it.

#### ⚡ Automating the tasks can silently remove the person who owned the result.

## What's left is harder

There's a second effect that's easy to miss. Automation clears out the easy cases - the customers who pay once they're reminded. What remains is more complicated cases: disputes, persistent late payers, sensitive accounts, the debts that start to matter for cash flow. Fewer cases, but each one needs more judgement.

AI can help here too - flagging, sorting, summarising the history, drafting a response. That just needs to be set up and can be configured. But deciding whether to push a key client, pause supply, agree a payment plan or write a debt off still needs someone with the context and the authority to make the call.

## Let the system tell you what needs attention

None of this argues against automation. It argues for asking more of it over time. Start with the routine. Then, as you learn what your exceptions actually look like, have the system surface them instead of quietly processing around them: open disputes, customers who never respond to reminders, AR ageing creeping upwards, overdue balances concentrating in a few accounts, promised payment dates that pass without payment.

But a flag only helps if it is seen by someone. An exception alert with no owner is just another unread email. So the owner comes first - from day one, not once the problems show up - and the flags route to that owner.

#### ⚡ Automation can run the process. But every automated process still needs a named owner.

## Back to the original question

Which brings the decision back round. It was originally framed as a person or software. But in reality it also was about whether someone would own the result.

You most likely may not need a new hire. The person who can handle the exceptions may already be in the business. The question is whether they have the time, the authority and the explicit ownership to act when the system flags something. And the same gap can open with a hire: bring in a credit controller just to process invoices, and you can end up in exactly the same place.

If someone is already handling invoicing and credit control, automation can simply lighten the load: the system takes the routine work, and the flagged cases keep landing with the person who has always dealt with them, now with more time to give them proper attention. And if nobody was really doing that before, if late payers were only chased when someone happened to notice, then automation with clear flags and a named owner isn't a trade-off at all. It's a genuine improvement to how the business runs.

So before choosing between hiring and automating, settle the question underneath both - who owns whether you get paid.
