Three owners, one problem. A bookkeeping practice, a grounds-maintenance company and a dental fit-out specialist have each watched revenue sit flat for two years. Each owner is asking how to return to growth. Each is considering whether to specialise or expand into new markets. Their numbers, though, tell three different stories. Nearly all of the bookkeeper's margin comes from clients in two sectors. The grounds-maintenance firm's clients buy one of the four services it offers. The fit-out specialist keeps taking unsolicited calls from vets and opticians. The symptom is identical in all three businesses, and each one needs a different answer.

### Three Directions for the Next Stage of Growth

The decision usually arrives framed as two options. In practice there are three. You can **narrow**, concentrating on a smaller set of customers, markets or needs and becoming stronger there. You can **deepen**, staying broadly where you are and winning more of the market you already serve. Or you can **widen**, moving into new customer groups, sectors or geographies.

Narrowing is easy to overlook, partly because of the tools owners reach for. Ansoff's growth matrix, the framework many owners first meet, offers four routes: sell more in existing markets, enter new markets, launch new products, or diversify. None of its boxes covers narrowing, so specialising rarely gets treated as a growth move in its own right.

Each direction is a bet on where your advantage holds next. The question is which bet your business has the evidence to back.

### Should I Niche Down or Keep Serving a Broader Market?

Narrowing assumes your best customers represent demand you haven't fully reached. When that holds, focus pays in several ways at once. Positioning becomes clearer because prospects recognise themselves in what you say. Sales get easier because conversations start from shared context. Expertise compounds as the same problems recur, and delivery simplifies with it.

Owners often ask whether narrowing the target market would make the business easier to grow, and whether being more niche would let them charge more. Both can be true. A specialist is compared against fewer alternatives and is trusted to understand the problem before the first meeting, which supports stronger pricing.

The costs are real too. A narrower market is a smaller pool, and when that market suffers, every customer in it feels the same pressure at the same time. Opportunities outside the focus have to be declined, and some of them will be good ones. Niching down works when the chosen market is large enough to grow into and the business is prepared to say no to what falls outside it.

### The Option That Gets Skipped: Going Deeper Where You Already Are

Deepening assumes the market you already serve still holds demand you aren't capturing. It gets skipped because it feels less like strategy than the alternatives. Specialising sounds decisive and expanding sounds ambitious, while selling more to the market you know sounds like doing the same thing harder.

Yet owners frequently overestimate how much of their market they reach. Existing clients may buy one service when they need three. Businesses in your area or sector may never have heard of you. Referrals may arrive by chance because nobody asks for them, and lapsed customers may simply have drifted away. Each of these is growth that comes with credibility and proof already in place, which makes it cheaper and faster to win than growth anywhere new.

Deepening reaches its limit when the market is genuinely saturated, and whether you have hit that ceiling deserves its own diagnosis before any expansion decision.

### Widening Into New Customers or Markets

Widening assumes that what makes customers choose you will hold in a market where nobody knows you yet. Sometimes it does, particularly in adjacent segments that share the same underlying problem. Often the move asks for more adaptation than expected: new proof, a different buying process, changes to delivery, or regulation to navigate.

### Focus and Expansion That Happen by Accident

Plenty of businesses are specialised without ever having chosen to be. An early large client in one sector brought referrals from that sector, and the niche formed around them. Breadth accumulates the same way, one service at a time, each added to avoid turning a customer away. Both can serve the business well, and both deserve examination before they are treated as strategy.

Expansion has its own accidental forms. It can be driven by boredom with a market the owner knows too well, by a plateau that feels like failure, or by an attractive opportunity that happened to land on the desk. Expanding while the current market is still profitable can be the right call. The test is whether the reason would still hold if the boredom, the frustration or the lucky enquiry were taken away.

### What's Usually Missing When the Choice Won't Resolve

When an owner can make an equally good case for all three directions, the arguments are running ahead of the evidence. Few owners can say with confidence which customers produce their margin, as opposed to their revenue. Fewer know whether a plateau reflects the limits of the market or the limits of their reach into it. Whether the reason customers choose the business would hold in a different sector is usually untested, and so is how much extra load the business could carry while a new direction beds in. Each direction rests on one or more of these open points, which is why none of them feels safe to commit to.

#### ⚡ When specialising, going deeper and expanding into new markets all seem equally sensible, the missing piece is usually evidence about where your growth is actually coming from.

### Choosing a Direction

Go back to the three owners. None of them needed a forecast or a market study to find their answer. The bookkeeper's margin figures pointed towards narrowing. The grounds-maintenance firm's client records pointed towards deepening. The fit-out specialist's inbox pointed towards widening. In each case the evidence was already inside the business, waiting to be read.

#### ⚡ Choose the direction your own figures already point to: where your best margins, repeat business and referrals are coming from.

### Frequently Asked Questions

**What does it mean to niche down?**
To niche down is to narrow the customers, markets or needs a business serves so it can become the obvious choice for a smaller group. It usually brings clearer positioning, easier sales and stronger pricing, in exchange for greater exposure to that one market.

**Is it better to specialise or diversify?**
Neither is better in general. Specialising builds strength and recognition in one place, while diversifying spreads risk across several. The right choice depends on where your margin, repeat business and referrals already come from, and on how exposed your customers are to the same economic pressures.
